The VisionOne Market Intel Platform
Board-grade market intelligence, industrialized. Assess → Align → Apply.
What is the Market Intel Platform?
Market Intel is a research + strategy operating system that industrializes the market intelligence work every serious mid-market and PE-backed company depends on. Instead of paying analysts to hunt through 40+ browser tabs, cobble together decks in Word, and start over each quarter, Market Intel gives every consultant and executive the same repeatable process for turning raw market signal into board-ready decisions:
- Segment-first structure — every research run, playbook, and briefing is scoped to a market segment, so different stakeholders can drive their own workstream and roll up to company-wide strategy.
- Multi-source AI research — Tavily, Brave, Exa, SEC EDGAR, USPTO, Federal Register, PubMed, RSS — synthesized by Claude with color-coded strategic flags and clickable source links.
- Auto-cascade — every research run auto-generates Strategic Alerts (what needs attention now) and scored Opportunities (what to pursue).
- Board-ready outputs — Market Playbooks, Pressure Tests, Statistical References, and PPTX / PDF / Word exports on your branded template.
Why it matters
- Consistency: every client gets the same rigor, the same structure, the same source-cited deliverables. Nothing lives in one analyst's head.
- Speed: a 45-second Claude research run replaces 2–4 hours of manual browser research. A weekly briefing that used to take a half-day now takes 90 seconds.
- Defensibility: every claim ties back to a dated source. Boards and PE sponsors can trust what's in the deck.
- Compounding: insights accumulate over time. The system gets smarter about each client as more segments, docs, and SME intakes flow in.
The process — Assess → Align → Apply
The whole platform is organized around VisionOne's three-step method:
What each part covers
- Segments — the workhorse. Each segment holds its own description, goals, geographic scope, competitors tracked, insights, playbook, and SME intakes. Different stakeholders drive different segments.
- SME Intake — short (~15 min pre-work) or long (~60 min full questionnaire) templates. SMEs can fill them in-app or upload a completed Word / PDF for Claude to extract answers from.
- Research — 8 agent types (Competitor / Customer / Channel-OEM / Regulatory / M&A / NPD / Strategic Market / AI Opportunity). Run per-segment or company-wide with a date range.
- Strategic Alerts — the ALIGN layer. Urgent leadership-attention signals. Each carries evidence sources and a recommended action.
- Opportunity Board — the APPLY layer. Scored, ranked, and prioritized. Financial modeling attached (DCF / NPV / IRR / sensitivity) on Enterprise tier.
- Market Playbooks — Master → Exec → Board versions per segment, plus company-wide Consolidated Playbook that integrates multiple segments. PPTX / DOCX / PDF export on your custom template. (If you also run Strategic Playbook Hub, these Market Playbooks feed into its OA-layered strategy deliverable.)
- Pressure Test — devil's-advocate review across 12 dimensions (Market Reality, Strategic Defensibility, Business Model Viability, Financial Integrity, Customer Value, Operational Feasibility, Persona-Level Fit, International Viability, Scenario Robustness, Competitive Response, Substitution Threat, Executive Readiness).
- Automations & Keys — scoped API keys and outbound webhook config for N8N. Ships with three starter workflow templates.
What makes good vs. weak market intelligence
- Anchored in specific segment goals and research questions.
- Every claim cites a primary or dated secondary source.
- Distinguishes in-scope signal from out-of-scope-but-strategic.
- Names owners for every recommended action.
- Refreshes on a real cadence (weekly / monthly / quarterly).
- Feeds decisions — not a report that sits on a shelf.
- A generic "state of the industry" scan with no anchor to the company's actual decisions.
- Undated claims or single-source assertions.
- Mixes segments — everything lumped into one bucket.
- Recommended actions with no owner and no due date.
- One-shot: done for the deck, never refreshed.
- Ignores the company's stated goals, scope, and constraints.
Best practices for using the platform
- Populate segment context first. The description, key information, geographic scope, and segment goals are what Claude reads on every research run. Rich context = high-quality insights.
- Capture SME intake early. Structured intake responses are primary-source intel and carry more weight than public web signals. Do this before the first research run when possible.
- Upload internal documents. Sales data, product specs, financial models, prior market analyses — all become primary-source inputs for briefings and playbooks.
- Run research on a cadence. Manual runs for exploration. Automated weekly briefings for monitoring. Configure via N8N (see Resources → N8N Workflows).
- Follow the flag colors. Red = risk, Yellow = watch, Green = opportunity, Purple = out-of-scope-but-strategic. Purple items are the ones that ambush you if you're not careful.
- Trust "no result" as a signal. When a research agent returns zero insights, Claude is telling you: nothing in the current signal set is decision-grade. That's a valid answer. Investigate the segment goals rather than fighting the tool.
- Review Strategic Alerts weekly. Anything left unacknowledged > 7 days is a leadership hygiene issue.
- Score opportunities honestly. The seven dimensions force real trade-off thinking. Don't game the score.
Ready to start?
Open a segment from the left sidebar and go to the 🔍 Research tab. Click any agent button (Competitor is a good first click) and you'll have insights, alerts, and opportunities within 45 seconds — all cited, all dated, all bounded by your segment's scope.
Need help setting up a new client from scratch? See Resources → Onboarding a new client.
Resources & Best Practices
Playbooks, downloadable templates, and answers to common questions.
Onboarding a new client (5 minutes)
- Top-right client picker → + New client → enter company name, industry, size, headquarters. Save.
- The new client opens. Go to Company profile in the sidebar. Fill in mission, vision, values, brand promise, primary + secondary value propositions, 3-year revenue / operating profit / gross margin targets, engagement goals. Save.
- Sidebar → + New under Segments. Create one segment per line of business. For each, fill in the description, segment goals, geographic scope, key information. Save.
- Segment → SME Intake tab → pick short or long template → assign an SME → fill in (or upload their completed Word/PDF for AI extraction). Submit — auto-populates the segment workspace.
- Segment → Documents tab → upload internal reference materials (sales data, product specs, prior market analyses).
- Segment → 🔍 Research tab → click any agent. In ~45 seconds you have insights + auto-cascaded alerts + opportunities.
Best practices — segment setup
- Name the segment for the market, not the product. "Pharma — Low Pressure" is better than "Pharma-Pro Pump Line" because it defines the market you're serving.
- Segment goals should name the decision. Not "understand the pharma market" — instead "Decide direct-sales vs distributor channel for top-10 CDMOs by Q4."
- Geographic scope actually matters. If you're US-only, set National. If you want EU + APAC, set International with the specific regions. Claude uses this to bias search queries and filter irrelevant signals.
- Track 3–7 competitors, not 20. Beyond seven, you lose signal.
- Set depth posture and target depth realistically. L2 (Validated) is right for most segments. L4 (Fully Integrated) is only for anchor segments where the board will hold you to it.
Best practices — running research
- Match the agent to the question. Competitor for competitive threats, Customer for buyer signals, Channel/OEM for partner dynamics, M&A for consolidation signal, NPD for product-line moves, Regulatory for policy shifts, Strategic Market for the big picture, AI Opportunity for automation upside.
- Use custom date ranges deliberately. "Last quarter" is the right default. "Last year" catches slow-moving structural shifts. "Custom" is for tying research to a specific event (an acquisition, a regulation, an earnings call).
- Per-segment research beats company-wide research 80% of the time. Company-wide is for the annual synthesis. Per-segment is for real work.
- Trust "0 insights" as valid output. Claude is being honest that nothing decision-grade appeared. Refine the segment goals rather than re-running the same agent.
- Watch the purple banners. Out-of-scope-but-strategic insights are your surprises. Read those first every session.
N8N automation workflow templates
Download and import into your N8N workspace. Set your API key + tenant ID (from Automations & Keys) as credentials, then activate.
- 📥 monday-briefing-broadcast.json — Every Monday 6am, generate the weekly research briefing, download the PDF, and email it to your sponsor. ~45 seconds of runtime.
- 📥 high-risk-insight-escalation.json — Webhook triggered on every high-risk insight. Posts a Teams alert, creates a Microsoft To-Do task, escalates to the assigned owner.
- 📥 sharepoint-doc-watcher.json — Polls a SharePoint folder every 15 min. New files auto-upload to the platform as tenant documents; the extractor pulls text and Claude indexes them for future research.
- 📥 README.md — Setup instructions for all three workflows.

FAQ
Why did my research return zero insights?
Two most common reasons: (1) The segment's goals + geographic scope are so tight that nothing in the current signal set qualified as in-scope. (2) The chosen agent isn't matched to the segment (e.g., running the AI Opportunity agent on a segment that has no digital dimension). Solution: broaden the segment goals slightly, or switch to a different agent.
Who can see what I upload to Documents?
Only users with access to the current client. Tenant isolation is enforced at every API endpoint. Cross-client data leakage is architecturally impossible.
How much does a research run cost?
~$0.05–$0.30 per agent run (Claude synthesis + web search APIs at free or paid tier). ~$1–$3 per briefing or master playbook. ~$5–$15 per Perplexity-cited board report (Enterprise tier). The Enterprise tier is capped at $500/month inferred spend by default.
Can I export to PowerPoint, Word, or PDF on my client's branded template?
Yes — all three. Market Playbooks → 📐 Custom playbook template. Upload separate templates for PPTX, DOCX, and PDF. Use {{PLACEHOLDER}} markers in the PPTX and DOCX where playbook content should be filled in. PDF templates act as a branded cover/back overlay for PDF exports. Every subsequent export uses the matching template.
Is Claude reading my client's confidential documents?
Yes — that's the point. Documents you upload become primary-source intel Claude uses for every research run and playbook synthesis. Anthropic's zero-retention policy for the API means those documents are not used to train models. Your API key is scoped and revocable at any time.

Start a new SME intake
Each market segment has its own SME intakes. Multiple SMEs can contribute — each picks the short or long template, fills it out (or uploads a completed Word/PDF version we'll extract for them), and submits. Submitted intakes auto-populate the segment workspace.
Uploading a completed document? Claude reads it and auto-fills the matching template fields. You can then review, edit, and submit.

Introduction
Welcome to Market Intel — VisionOne's insight-driven markets platform. Runs alongside Strategic Playbook Hub.
What this app is
Market Intel produces board- and PE-grade market intelligence on demand. Every research run pulls from Tavily, Brave, Exa, SEC EDGAR, USPTO, and the Federal Register — then Claude synthesizes typed, scored insights bounded by your company's goals and research questions.
The app follows VisionOne's Assess → Align → Apply method: research (Assess) feeds Strategic Alerts (Align) and the Opportunity Board (Apply) automatically.
The 5-step onboarding flow
- Company profile — fill mission, vision, values, brand promise, 3-year targets.
- Segments — create the market segments you're researching. Each carries its own description, geographic scope, goals, tracked competitors, and tracked channels.
- SME Intake — collect frontline intel from subject-matter experts. Short (~15 min) or long (~60 min) questionnaires. Uploaded Word/PDF forms auto-extract.
- Documents — upload internal + external research (financials, reports, SME transcripts). Claude reads and cites during synthesis.
- Research — run point-in-time or recurring agents against segments. Every run auto-populates Strategic Alerts and Opportunities.
How Market Intel + Strategic Playbook Hub work together
Market Intel handles the research — continuous market surveillance, insight synthesis, alerts, opportunities.
Strategic Playbook Hub handles the strategy — the durable playbook artifact (Master, Exec, Board versions) informed by that research.
Both apps share Company Profile, Segments, Stakeholder Map, and Documents. Buy one, buy the other, or bundle both.
Process & Method
VisionOne's 9-phase Market Segment Strategy & Growth Planning Process, mapped to the 4-Level Depth Model. This is the workflow every research engagement follows.
The 9-Phase Process
- Strategic Framing — define scope, decisions to inform, success criteria, timeline, core team.
- Initial Draft — Hypothesis — first-pass strategy hypothesis (Segment Analysis v0.1).
- Customer Segment Workshop — Value Profile + Business Model Canvas with the team.
- Deeper Analysis — evidence pack, TAM/SAM/SOM, competitive advantage matrix, market sizing.
- SME Validation — VoC interviews + risk register with subject-matter experts.
- Organizational Alignment — Org implications memo, capability gaps, structural moves.
- Cross-Segment Integration — portfolio prioritization across segments; consolidated playbook.
- Consolidated Strategy — Market Strategy & Growth Plan; board-approved.
- AOP & Budget Integration — AOP line items + KPI scorecard; funded in budget.
- Monitor & Improve (ongoing) — quarterly review, annual refresh.
The 4-Level Depth Model
Each segment carries a target depth. Higher depth = deeper evidence, more rigor, more phases covered.
Assess → Align → Apply
Market Intel's three-view design maps directly onto VisionOne's core method:
The VisionOne Organizational Alignment Model
Every Market Playbook produced here maps recommendations onto the VisionOne Organizational Alignment 6-layer model. When Strategic Playbook Hub is also deployed for the tenant, those layers cross-link into its OA sections; when Market Intel runs standalone, the layers still structure the deliverable.
- Strategic Foundation — mission, vision, values, purpose
- Value Proposition — what customer problem you solve, uniquely
- Business Model — how you create, deliver, capture value
- Organizational Design — structure, roles, decision rights
- Culture & Operating Rhythm — cadence, KPI reviews, governance
- Talent & Leadership — capability, succession, hiring plan
